feat: run flow agents as interactive broker sessions - #663
f.agent(..., { transport: 'broker' }) opens interactive PTY sessions on the existing local Relay broker. skills, keepAlive, channel, absolute/worktree cwd, f.message(name, text, { timeout }), and f.release(name) support implementer/reviewer workflows. AgentResult.agentName identifies the retained session; summary contains the agent's JSON completion.
Broker team is exactly flow-<runId> so Relay Desktop groups the run's Fleet agents. Run/flow/step metadata travels through the harness environment; the spawn API has no arbitrary metadata field. Shared PTY launch code preserves existing communication behavior. Each operation remains a journaled agent step, with correlated completion turns, bounded messages, fail-closed journal writes, and session cleanup.
Preflight verifies the optional Relay SDK packages and the existing broker with a read-only health check. Every broker work step warns that token and dollar ceilings cannot bound its unmetered usage, including priced models. Accepted completion survives a subsequent normal PTY exit.
Sessions require an existing local broker and optional Relay SDK packages. Skills install from AgentWorkforce/skills using the skills CLI. Worker loss refuses subsequent messages; automatic reattachment is not implemented. Broker retries are disabled. Tests use fake broker, tool, and installer clients; the authored-flow integration uses the real journal daemon with the fake broker.

Report broker sessions as unmetered before admission
When a broker step declares a priced model under a frozen maxDollars budget, normal budget diagnostics emit no warning because that model has a known price, yet this completion always records zero tokens and dollars_unmetered: true. The kernel therefore cannot charge the broker's actual usage or trip the dollar ceiling, allowing a supposedly bounded session to spend for up to 60 minutes without warning; either ingest broker usage or classify every broker step as unmetered during preflight.
The reason will be displayed to describe this comment to others. Learn more.
Already handled. budgetDiagnostics warns budget_unmetered for every non-release broker step before admission, including a priced model under a frozen dollar budget. The worker still journals zero tokens and dollars_unmetered: true, because the broker does not report usage. tests/broker-preflight.test.ts ("warns that even a priced broker model cannot be bounded by token or dollar ceilings") pins that warning. No further change.
The reason will be displayed to describe this comment to others. Learn more.
Ignore exit events after accepting completion
With the default keepAlive: false, an agent can call the completion helper and then exit its PTY normally. The helper marks the turn completed but delays resolution by 100 ms, while this handler still rejects the same turn if the broker publishes agent_exit during that window, so a valid completion is nondeterministically journaled as worker_error; ignore exit events once current.turn.completed is true or otherwise settle the result before this race.
The reason will be displayed to describe this comment to others. Learn more.
Fixed on this branch. The exit handler rejects the active turn only when turn.completed is unset, so a normal PTY exit after complete keeps the accepted JSON summary. The comment is outdated against the current diff. No further change.
The reason will be displayed to describe this comment to others. Learn more.
Check broker prerequisites during preflight
For an authored broker flow where the optional Relay packages are absent or no local broker is running, this only switches the CLI probe to managed mode. The later environment check in checkAuthoredFlow is still guarded exclusively by communicationInstruction, so preflight succeeds and the run fails only after admission—potentially after skill installation—at connectLocalBroker; add broker-specific package and connection checks so these locally provable prerequisites are reported before execution.
The reason will be displayed to describe this comment to others. Learn more.
Fixed and kept through the merge of main. checkAuthoredFlow calls checkBrokerEnvironment for a broker spawn, and broker steps use the managed CLI probe. tests/broker-preflight.test.ts refuses the flow when that probe throws. Message and release steps skip the probe so a later release can still reach the worker (ef04df91). No further change on the original preflight request.
The reason will be displayed to describe this comment to others. Learn more.
Preflight probe uses wrong argv
High Severity
The spawned probe imports process.argv[1] and treats process.argv[2] as the broker cwd. With node -e, argv[1] is [eval] and the file URL and directory start at argv[2], so the child never loads the driver or health-checks the broker. After the optional packages resolve, preflight refuses every broker flow, including runtime admission through checkAuthoredFlow.
Probe the broker only for spawn steps. The probe currently blocks the event loop on every broker operation.
checkBrokerEnvironment calls spawnSync with a 10 s timeout. The authored runner runs check(authoring) for every broker step, so the probe runs for spawn, message, and release. Each call blocks the event loop of the flow process. That process also hosts the local worker, so lease heartbeats for concurrent steps can stall.
A release step also fails preflight when the broker is unreachable. The step then never reaches the worker, so the session cannot be cleaned up through the normal path.
Probe only when a step spawns a session. message and release act on an existing session, and the worker reports a missing session itself.
Consider an async probe, cached per run, for the remaining spawn calls.

Pin the skills package version and limit the inherited environment.
npx --yes skills add downloads and runs the latest published skills package on every spawn. No env option is set, so the child process inherits the full worker environment.
A compromised or changed release runs with all worker credentials. It also makes spawn behavior non-reproducible across runs.
Pin an exact version, for example skills@<version>. Pass an explicit minimal env, such as PATH, HOME, and npm settings.

f.message(...).gate({...}) silently drops the named gate.
AuthoredFlowOperation.namedGate is read only when the start closure builds the step spec. f.agent passes agentOp.namedGate to worker.agent. The message start closure never reads namedGate, and worker.message and broker.message have no verification parameter.
An author who writes await f.message(name, text).gate({ type: 'artifact_exists', ... }) gets a passing step. The declared check never runs. A predicate gate still works, because begin() applies it for every operation. The two gate kinds therefore behave differently on the same step.
Pass the gate through to execute. As an alternative, throw unsupported_gate when namedGate is set. A retained session does not need the spawn-time refusal, because the declaration already exists when f.message runs.

Fixed in ef04df91. f.message passes namedGate through worker.message and broker.message into the journaled agent step, so the kernel lowers it to <id>.gate. Predicate gates are unchanged.
tests/broker-flow.test.ts ("runs a named gate on f.message against the broker result") rejects when the gate is artifact_exists for result.json and the broker result lists no artifacts. Dropping the namedGate argument makes that same test resolve success.
f.message dropped a named gate because the start closure never read it.
Message and release no longer block on a fresh broker health probe, so a
release can still reach the worker when the broker is down.

CodeRabbit review nitpicks (in the review body on 7730888f, not separate threads):
Probe the broker only for spawn steps. Done in ef04df91. checkBrokerEnvironment runs when a broker instruction's operation is spawn. Message and release go to the worker. tests/broker-preflight.test.ts ("leaves broker message/release steps to the worker instead of probing again") fails if the probe runs for those operations.
Pin skills and pass a minimal env. Not changed. This repo has no chosen skills CLI version, and npx needs more than PATH and HOME (certificate paths, npm config, nvm). Spawn still runs npx --yes skills add with the worker environment. Pinning a version and an env allowlist needs a decision from Will.
…udget failure
A hung spawnPty no longer holds the worker until the broker answers. A PTY
that arrives after the timeout is released. f.release stays journaled without
the flow budget, so a failed gate or an exhausted header cannot strand the session.

Late cleanup can crash worker
If spawning times out and the PTY arrives later, a failure in late.handle.release() or late.close() rejects the detached promise returned by spawned.then(). The second argument catches only a failed spawn, not errors from the async cleanup callback. This unhandled rejection can terminate the Node worker and interrupt other agents. Track the late cleanup and handle its failures explicitly.

Fixed. The late cleanup now catches a failed release and a failed close separately, so neither rejects the detached promise. The timed-out step is already journaled.
tests/broker-worker.test.ts ("a late release failure stays inside the timed-out spawn") records unhandledRejection. With the catches removed, that test receives Error: late release failed. With them restored, the rejection list stays empty and the step completion remains timeout.
A PTY that arrives after the spawn timeout still releases, and a failure
from that release or its link removal stays inside the detached cleanup.
