ci: shard the CodSpeed benchmark run over parallel jobs - #263
The single CodSpeed benchmark job becomes a planned matrix of parallel shards. A plan job reads the named shards from .github/codspeed-shards.json, finds every [[bench]] target in the workspace (any Cargo.toml, targets behind required-features excluded) and emits the matrix. A target in no named shard runs in a final catch-all shard, so a new benchmark is measured without editing the workflow. A target listed in two shards, or listed but not a bench target, fails the plan.
Each shard builds and runs only its targets (cargo codspeed build/run --workspace --bench ...) with its own cache key and uploads to CodSpeed; CodSpeed merges the uploads of one workflow run into one report.
The Benchmarks job keeps its name and passes only when the plan and every shard passed.
The udf benchmark is assigned to the exec-join-ops shard.
Notes
This check is advisory: CodSpeed rejects the merge_group event, so it runs on pull_request (and push to main) only. Triggers and path filters are unchanged apart from the two new planner files.
Reviewers: please confirm the first CodSpeed run on this PR shows all four shards uploading into one report.
Tests
cargo xtask precheck --fast (workflow-lint) clean; the planner runs locally and prints the four-shard matrix with no catch-all; ruff clean.
The single Benchmarks job built and ran every criterion target serially.
Split the targets over four matrix jobs that each run the CodSpeed action
on their own subset; CodSpeed merges the uploads of one workflow run into
a single report, and benchmark names are unchanged.
Each shard keeps the workspace-wide build flags and gets its own
rust-cache entry. Benchmarks stays one required job that needs every shard
and also fails when a bench target is in no shard or in more than one.

Walkthrough
The CodSpeed workflow now plans benchmark shards from Cargo targets, runs the targets through parallel shard jobs, and checks planning and shard results in a final job.
Changes: CodSpeed benchmark sharding
Layer / File(s)
Summary
Configure and plan benchmark shards .github/codspeed-shards.json, .github/scripts/codspeed-plan.py
The configuration assigns benchmark names to four shards. The planner discovers eligible Cargo benchmarks, validates shard entries, and adds unlisted targets to a sorted catch-all shard.
Plan and run workflow shards .github/workflows/codspeed.yml
The workflow watches the shard configuration and planner script, uses the planner output as a matrix, and builds and runs each shard’s targets with a shard-specific Rust cache key.
Future benchmarks could silently disappear from CodSpeed runs, and an empty shard could rerun benchmarks assigned elsewhere. Address these planner gaps before merging.
Security architecture risk: Low · up to 12b72
The shards retain the benchmark job’s existing permissions, and the final check requires planning and shard execution to succeed. No broader repository or deployment authority was established. External upload authorization and report behavior during cancellation or reruns remain unverified.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
observed — The visible authority-bearing execution is benchmark CI: each matrix shard can request an OIDC token and invokes CodSpeed. The current configuration multiplies this execution across four shards, while planning and aggregation have only repository read permission. The workflow introduces no explicit repository secret inputs.
Security Findings and Attack Paths
inferred — PR-controlled configuration and manifests now influence matrix execution and benchmark command arguments. However, the base already executed PR-controlled workspace code in an OIDC-enabled benchmark job. Increased job and token cardinality alone does not establish new authority or privilege escalation, and no concrete introduced security attack path was established within the inspected scope.
Trust Boundaries and Controls
observed — Checkouts retain persist-credentials:false, and the benchmark jobs retain contents:read plus the pre-existing id-token:write permission. Runner egress is audited, not blocked. CodSpeed’s provider-side token acceptance and project authorization rules are outside the supplied source, so their effective scope remains unverified.
Resilience and Maintainability Implications
observed — The local gate checks job results only. The workflow delegates report merging to CodSpeed and contains no independent verification of expected measurements, upload deduplication, or report ownership across reruns and cancelled predecessor runs. This is an external contract coverage gap, not evidence that reports cross-contaminate.

through Cargo metadata, including auto-discovered benches without explicit
manifest entries, while preserving the existing required-features filtering for
declared targets.
- Around line 52-55: Update the matrix construction using shards so entries with
empty names are omitted or rejected during planning; ensure every emitted shard
has a non-empty bench_flags value and cannot run workspace-default benchmarks
