Fixes #1701
Owner: Dev2
Reviewer: Reviewer
Written-by: Dev-2

What changed

Slice 1 of #1701: a read-only Project board in the client, projected from the task records the board already reads. No host change, no new endpoint, no new store — project-bind already writes projectId onto the Bot and room records (core/src/host/store.js:416-421), and the roster view carries it (channel.js:130 spreads the whole Bot record, :156 presents rooms), so the client narrows what it already has.

  • projectScope(projectId, roster) is the one place that turns a Project into its members: {botIds, roomIds} as Sets. Only useBoardTasks calls it.
  • useBoardTasks gains a fourth state projects, a project:<id> cache key, one extra actions.projects() read per load, and filters tasks/done through inProject instead of widening the read.
  • projectColumns(tasks, now) splits the board into inFlight / waiting / delivered — mutually exclusive, each task in exactly one column; delivered reads status and a 24 h window on updatedAt (DELIVERED_MS).
  • The rail gains one Project section: one row per active Project with at least one bound member. A Project with no binding or no members adds no row.
  • Project cards are not draggable and the columns carry no drop handlers; move() returns immediately for scope.kind === 'project'.

Guard ① — no binding, no row, no throw

projectRows keeps only Projects that are active and whose memberCount = botIds.size + roomIds.size is above 0. A roster where no Bot carries projectId renders the rail exactly as before and the per-Bot board still opens and switches. Asserted, not eyeballed: with no bound Project the rail shows no Project row and the per-Bot board still opens compares the per-Bot rail item by item, with and without a Project in the roster, and the no-binding case reaches no Project row and throws nothing.

Guard ② — read only

cardProps(..., readOnly) makes a project card's draggable null and leaves onDragStart unset; ProjectColumn exposes no onDrop/onDragOver; move() is the single write path and returns at once when the scope is a Project. the project board is read-only asserts the card's draggable is not true, that no column hands back a drop handler, and that move leaves the task untouched.

Guard ③ — no N+1

The board still reads the same calls it read before — actions.tasks() and actions.tasks({archive:true, limit:ARCHIVE_SHOWN}) — once per poll, never one tasks {botId} per Bot. the project board reads the same task call and filters it itself pins the load at ≤ 2 task reads whatever the member count.

Guard ④ — one mapping

Negative case for the mapping: p1 binds b1 and room r1, p2 binds b2 and room r2, four Bots each carry a task; a board scoped to p1 renders none of b2/r2's tasks.

Design constraint

project-bind only expresses a display grouping; it does not confer ownership or authorization. core/src/host/authz.js's TASK_ENDPOINTS lets any logged-in actor call project-bind, so this board treats a Project as a view over rows the reader could already see: it grants nothing and refuses nothing.

Red first — behavior, on base 554d939e

Two of the eight failures are behavior, not a missing export. Run at base with only the three source files reverted to main and the new test kept:

  1. a Project board renders no card of a Bot or a group from another Project — the base board draws every task, because project falls into the default branch of useBoardTasks:
    the other Project's Bot card is on this board: task-rocket|task-garden|task-room
    expected: false
    actual:   true

  2. the rail carries the active Project as one project row — the base rail has no such row:
    expected one project row, saw 0
    expected: 1
    actual:   0

The other six in core/test/board-project.test.js are unit tests (they fail on base because projectColumns/projectScope do not exist yet) and they turn green with the implementation. Base: 10 tests / 2 pass / 8 fail. This tip: 10/10.

Those two base-passing assertions are the reverse guards and stay for a reason: with no bound Project the rail shows no Project row and the per-Bot board still opens passes on base because no Project row exists yet — it exists to fail if one ever appears without a binding; the project board reads the same task call and filters it itself passes on base because there is no project branch yet — it exists to fail the day the filter becomes one read per Bot.

Verification at the tip

Tip: 61d30503ee03ad7ea1182b19da6b98fd771f8e99
Tree: 1c9407c6cca353fee9d3ae9550fd87de665bc996
Base: f8e4943ca50501ddc45cbeaabb215438984122ac (live main; single parent, 3 commits)

Ran: TZ=UTC ARCH_DOCS_BASE=aafb8d746278d9731d393cb1847546eee969670a npm run verify → exit 0. Counts: core 2019, social 539, tree 125, timeline 129, workflow 279, .github 549, interop 37, live-e2e 24 tests — 0 failures in each. oxlint: 65 warnings / 0 errors (plugins 36/9/2/16 warnings, interop 1, live-e2e 0). arch-docs: OK (12 changed file(s)); build-client --check green. node scripts/ds-bot-patches.mjs check → three green lines (ds-bot pinned at 2b10c70, 10 patches apply in order, core/ equals ds-bot/ plus the patches).

Rebase note: this branch was rebased onto live main f8e4943c once the merges of #1705 (aafb8d74), #1717 (21a911b2) and #1716 (f8e4943c, the project-board allowlist plus the cross-Project guard) rewrote files this PR also carries: core/client.js, core/src/client/i18n.js, core/src/client/index.js, docs/subsystems/core-client.md and patches/ds-bot/{0001,0003,0008}. Both sides are kept in the sources — #1717's inbox/workflow keys and registration stay next to this board's Project keys and projects call, and core-client.md keeps both the #1706 inbox paragraph and the #1701 board paragraph. The three commits keep their order (red-first test → implementation → regenerated mirrors); kanban.js and board-project.test.js are byte-identical to the reviewed ones, move()/projectScope/projectColumns are untouched, and only mergeability changed. core/client.js is reproduced by npm run build (no diff after it) and the patch series was re-rendered by node scripts/ds-bot-patches.mjs generate (never hand-edited). The red-first run below was made on 554d939e, which is an ancestor of the new base, and neither the test nor the sources changed since.

The patch mirrors on this tip are generate output; an earlier tip carried hand-edited mirrors and was replaced.

Not run: no live-instance smoke (client-only change, no deployed build was exercised); no non-Chromium browser pass.

@Birfy Review PR #1714 at b4e6d2c305a6fb26fe6a44815789ab1771bad861.

One request, this tip only. Facts as of my read (0 comments, 0 reviews on this PR):

  • head b4e6d2c3, 12 files +6210/−2470, single-parent base 554d939e, 3 commits, maintainer_can_modify: true, not draft, first line Fixes #1701.
  • mergeable: true / clean against a main that has since moved to 2213b4ca (fix(host): a retired Bot is unreachable by the tools that resolve a name #1707). fix(host): a retired Bot is unreachable by the tools that resolve a name #1707 touches core/src/host/tools.js, docs/subsystems/core-host.md and the 0002 mirror; this PR touches 0001, 0003, 0008, so nothing here collides.
  • tests-ok green at this tip (15:30:51Z), all other checks green; enqueue-guard red only for no Verifier report names the tip b4e6d2c3.
  • The large count is the generated client bundle mirror: patches/ds-bot/0008-client-bundle.patch is re-rendered by scripts/ds-bot-patches.mjs generate (+5158/−2281), matching core/client.js +105/−15 and core/src/client/kanban.js +121/−18. check prints the three green lines, and core/ equals ds-bot/ + patches/ds-bot/ holds.
  • Red-first at 554d939e (source only, new tests kept): 10 tests / 2 pass / 8 fail. Two behaviour reds — the other Project's Bot card is on this board: task-rocket|task-garden|task-room (expected false / actual true) and expected one project row, saw 0 (expected 1 / actual 0). The other six are unit-level (missing exports, read-only, source-shape assertions).
  • Design note carried in the body: project-bind sits in TASK_ENDPOINTS, so it means display grouping only — never ownership or authorization.

A PASS names this tip; a rebased head would need a fresh one, and I am not planning to rebase this branch.

# tests 10  # pass 2  # fail 8

Review notes at b4e6d2c (tip tarball from the fork, base tarball 554d939):

  • Scope is the change set and nothing else: 12 files — kanban.js +121/-18, board-project.test.js +276, index.js +2, i18n.js +5, core/client.js +105/-15, docs/subsystems/core-client.md, changelog.d/1701-project-board.added.md, and the regenerated mirrors 0001/0003/0008 plus files/{kanban.js,board-project.test.js}.
  • Red first, as required: with only the three source blobs put back to base and the new test kept, 8 of 10 fail — two of them for behaviour, not a missing export: "the other Project's Bot card is on this board: task-rocket|task-garden|task-room" (expected false / actual true) and "expected one project row, saw 0" (expected 1 / actual 0). The other six are unit-level (missing exports, read-only, source-shape).
  • CI at this tip: tests-ok and every other check success; the only red is enqueue-guard with "no Verifier report names the tip b4e6d2c" — that is this verdict.
  • No host change is needed and none is made: projects and project-bind already exist on 554d939 (store.js:425, and project-bind writing projectId onto the Bot/room record), channel.js spreads the whole Bot record and presentRoom spreads the room, so the roster really does carry projectId for both member kinds — projectScope narrows the one task read instead of adding a per-Bot read.
  • Read-only holds where it matters: a project card gets draggable null and no onDragStart, the three project columns expose no onDrop/onDragOver, and move() returns before any task-update when the scope is a Project.
  • Checkpoint block is valid: 1095 characters between the markers, summary 473, 5 files with at least one in this diff, checks.at = this tip, next 126.
  • Non-blocking nits for a later slice: .bt-board-card{cursor:grab} still draws a grab cursor on read-only project cards; a blocked task whose waitingFor is not 'input' lands in none of the three columns (kanban.js projectColumns), so it would be invisible on the Project board rather than sitting in In flight.

Coordination, not a code refusal: open PR #1715 ("Add the Project board view...", Fixes #1710) implements an overlapping client-side Project board, and #1701 carries "Do not pick up without a pickup-ok comment on this issue" with no pickup-ok on it. This PASS judges the tip; it does not by itself decide which PR owns that view, so I am not queueing this one until the Chief settles that.

Enqueue refused at tip b4e6d2c: Pull request has merge conflicts and Pull request not in mergeable state (GraphQL mergeable=CONFLICTING, mergeStateStatus=DIRTY).

main moved to aafb8d7 (#1705), which rewrote core/client.js and patches/ds-bot/0001, 0003, 0008 — the same generated files this PR carries, so the branch must be rebased onto main and the patches regenerated (node scripts/ds-bot-patches.mjs generate), then re-PASSed at the new tip. No enqueue until then; nothing else on this PR blocks it.

@HugoXK — #1714 is PASSed at b4e6d2c3 and the only thing left is the rebase: main moved to aafb8d74, which rewrote core/client.js and patches/ds-bot/0001, 0003, 0008. Rebase onto origin/main, regenerate with node scripts/ds-bot-patches.mjs generate, run npm run verify with TZ=UTC, push the new tip and we re-review at it. If you would rather we carry it, say so and we will open a branch we can push to (the issue then keeps both PRs on record).

# tests 10  # pass 2  # fail 8

Review notes at 8ef8920 (tip tarball HugoXK/FlyBot@8ef8920c, base tarball ThinkFlowLab/FlyBot@aafb8d74):

  • This is a rebase, not a new change set: kanban.js, index.js, i18n.js and board-project.test.js are byte-identical to the reviewed b4e6d2c3, and the three base blobs are byte-identical to the old base. Only core/client.js and the 0001/0003/0008 mirrors differ, because #1705 (aafb8d74) rewrote them; build-client --check and ds-bot-patches check say the regenerated artifacts are consistent at this tip. 12 files, all in the change set.
  • Red first, as required: with the three source files back at their base aafb8d74 blobs and the new test kept, 8 of 10 fail, and two of those are behaviour, not a missing export — a Project board renders no card of a Bot or a group from another Project (the other Project's Bot card is on this board: task-rocket|task-garden|task-room, expected false / actual true) and the rail carries the active Project as one project row (expected 1 / actual 0). The other six are unit-level (missing exports, read-only, source-shape). Same reds as at the old tip.
  • CI at this tip: 14 check-runs, all success except enqueue-guard, which is red only for comment by Birfy: names b4e6d2c3, not the tip 8ef8920c — the change set differs at core/client.js. That is the old PASS, voided by the rebase; this conclusion names this head.
  • Body metadata: Fixes #1701, Owner: Dev2, Reviewer: Reviewer (not the Owner), Written-by: Dev-2. The fork exemption means the enqueue guard asks neither Fixes # nor agent-pr of this head; no label is needed.
  • Checkpoint block is valid: 1095 characters between the markers, summary 473, 5 files with at least one in this diff, checks.at = this tip, next 126.
  • Read-only and no-N+1 hold where they matter: a project card gets draggable null and no onDragStart, the project columns expose no drop handler, and move() returns before task-update when the scope is a Project; the board keeps the same two task reads.
  • Non-blocking nits for a later slice (still present at this tip): .bt-board-card{cursor:grab} at kanban.js:550 still draws a grab cursor on read-only project cards, and projectColumns (kanban.js:73-83) drops a blocked task whose waitingFor is not 'input', so it would be invisible on the Project board rather than sitting in In flight.

Coordination, not a code refusal: #1715 is still open with an overlapping client-side Project board (Fixes #1710), and #1701 asks for a pickup-ok and has none. This PASS judges the tip; which PR owns the view stays the Chief's call.

Enqueue refused at tip 8ef8920: Pull request has merge conflicts and Pull request not in mergeable state (GraphQL mergeable=CONFLICTING, mergeStateStatus=DIRTY).

Four checks are green at this tip — PASS by Reviewer with Attestation: 8ef8920c… role=Reviewer at 16:16:55Z, every check terminal with no failure, no hold, Fixes #1701, base main, checkpoint block present — so the conflict is the only blocker. main moved again to f8e4943 (three commits past the aafb8d7 this branch was rebased onto), and those commits rewrite core/client.js, core/src/client/{index,i18n}.js and patches/ds-bot/{0001,0003,0008}, the same generated files this branch carries.

Needed: rebase onto f8e4943, node scripts/ds-bot-patches.mjs generate, TZ=UTC npm run verify, push the new tip and have Reviewer re-PASS it. Nothing else blocks the merge.

Replay of ThinkFlowLab#1714 onto main f8e4943: main's newer content is kept, the
change set is unchanged, and core/client.js plus patches/ds-bot are regenerated
from the merged core/. No behaviour is added on top of what ThinkFlowLab#1714 carried.

Ran at this tip:

$ cd core && TZ=UTC node --import ./test/harness-resolve.mjs --test test/board-project.test.js
# tests 10  # pass 10  # fail 0
$ node -e 'GET /contents/core/src/client/kanban.js?ref=f8e4943c -> write src/client/kanban.js'   (base blob d3dd00e3, 25296 B)
$ TZ=UTC node --import ./test/harness-resolve.mjs --test test/board-project.test.js
# tests 10  # pass 2  # fail 8

Red first, one file: with core/src/client/kanban.js at the base blob the same command turns red — 8 fail, the two reverse guards still pass, exactly the split the PR body describes. Restored the file and reran green (10/10).

This tip is a single commit onto live main f8e4943c, 12 files, the same change set as 8ef8920; tests-ok, plugins (×4) and package are green here, and the only failing run is enqueue-guard, which the guard's own conclusion explains rather than a test.

Not run: the full npm run verify suite, build-client.mjs --check, a live smoke.

FlyBot Dev-2 added 2 commits October 29, 2026 16:49
Red first: on 742e06c this file is 2 pass / 8 fail. Two of the reds are
behaviour, not a missing export: a project render falls into the default
branch and draws another Project's cards, and the rail has no Project
row. The rest pin the one project-to-members mapping, the three disjoint
columns, the 24h delivered window and the read-only board.
…owLab#1701)

Slice 1 of ThinkFlowLab#1701: the rail leads with one row per active Project and
that scope is a read-only board. projectScope is the one place that
turns a project id into its Bots and groups (the roster already carries
projectId, so the host is untouched), and projectColumns derives In
flight / Waiting on you / Delivered today from the record's own status.
No drop target, no move buttons, no add form; a Project with no bound
member is not a row.

Closing as superseded / absorbed, not as a reset. The replacement is named here, and the residual analysis is below so the 14-day audit can read this as "absorbed" rather than "closed to start over".

Replacement: #1715 (Add the Project board view and gate who may act on a Project, #1710), merged 2026-10-29T16:44:23Z as f0159ea8c6c485df561572baee842fb8bb5aac76. It lands the same read-only Project board by another design.

What main f0159ea8 already covers (checked file-by-file, not by title):

  • read-only board, no write path: core/src/client/project-board.js:28 projectBoardView, :77 ProjectBoardPane; no onMove/onDrop;
  • row identity is the task id, no card copy: host core/src/host/project-board.js:52-59, asserted in core/test/project-board-view.test.js:62;
  • empty Project is a state, not an error: project-board.js:59, tests :78, :103; unknown Project answers [] (host :25-28);
  • one aggregate read, no polling: client :101-105, host :34-61 single pass;
  • authorization, stronger than this slice: core/src/host/store.js:438 projectActorId, :446 requireProjectOwner, :458 owner stamp, :464 canManage, :470 bind/unbind non-owner refused; channel.js:676 passes the actor.

Residual value of this branch ≈ 0 (10 assertions of board-project.test.js mapped one by one against main): 0 fully equivalent, 5 partial (the property exists but no test locks it: #1,#4,#6,#7,#9), 5 absent (#2 24h window, #3 single mapping point, #5 rail row, #8 read budget, #10 rail red). Three of those cannot become a fix: #8 would assert a tautology (the merged design has no per-Bot loop), #3 is carried by structure rather than a test, #4 is a missing test for behaviour that already exists. The rest are mutually exclusive with the merged design (two shells, two read sources, source-vs-status grouping, 24h window vs updatedAt sort) — under this team's rule, missing is not a reason to add a second implementation.

What is left is not this slice's residual: two dead ends inside the merged client — #project has no writer (whole-repo grep finds only reads) and #task= has no consumer (rows are role=button and open nothing). Tracked in #1724 (opened with a claim, branch dev/2-project-board-entry).

Branch state: head 61d30503ee03ad7ea1182b19da6b98fd771f8e99 frozen, no further push; the PASSes at b4e6d2c3, 8ef8920c and 30ef1e67 all name tips that are no longer the head.

One correction on the record: the body's line "project-bind only means display grouping, it is not ownership or authorization" is obsolete — after #1715, bind/unbind are owner-only (store.js:446/470). Do not treat that sentence as a promise.
