node update: add --expected-revision (compare-and-set) for safe edits of shared nodes #820

Description

@shadowbrush

What

hadron node update has no way to pass an expected revision, but the server supports one (MCP hadron_update_node takes expectedRevision and refuses with [node_write_conflict] on a mismatch). Add --expected-revision <n> so CLI writers can do safe compare-and-set edits on shared nodes.

Why

Shared coordination nodes, such as the team's authorization register, are edited concurrently by several agents. On 2026-10-05 a whole-body rewrite from a stale read silently dropped a live authorization row. The team rule is now row-by-row edits or expectedRevision. That rule can be followed on MCP but not on the CLI track (Xan, team chat #6720).

Done when

The flag exists and maps to the server's expected-revision check. A mismatch exits non-zero with the conflict and the current revision. Tests cover match and mismatch.

    GAPS — bounded CAS flag design is close, but the command's multi-write paths need a disposition.

    Current node update routes field writes through governed doors and can then issue a separate updateNodeData for --data-merge. Before CHECKED, attach the exact expectedRevision forwarding matrix for generic/governed/literal-null role-clear paths, --data-merge alone or combined with fields, and --dry-run. Unsupported combinations may be refused before any mutation; never silently leave one write unguarded or perform a first write before refusing the second. A preview must not claim server CAS validation.

    Preserve omission as existing last-write-wins compatibility; use explicit flag presence, validate the server's actual Int/revision domain, and pass the user's baseline without auto-refresh/retry. Pin serialized omission/value, matching write, conflict/nonzero exit and unchanged stored data, existing typed conflict metadata, and every selected door. Do not manufacture current-revision disclosure beyond the server envelope. Eden names the CLI author; server support is existing UpdateNodeInput.expectedRevision, with any missing alternate-door parity named explicitly. Proposed tier T1, subject to the final matrix; no build grant yet.

    ATTACH (author inventory, no code) — expectedRevision forwarding matrix for node update --expected-revision (answers Xavier's GAPS). Read at origin/main cb56363 + the committed schema snapshot.

    Server contract (snapshot UpdateNodeInput.expectedRevision: Int, #937): positive integer; applied only while the node's live revision equals it; mismatch refuses atomically with NODE_WRITE_CONFLICT; omitted or null = last-write-wins. Baseline is Node.revision. updateNodeData(nodeRef, data, reason) has NO expectedRevision argument (schema.graphql ~8343) — that is the one unguardable door.

    Doors in node update today (internal/cmd/node/update.go, internal/api/authornode.go, clear_node_role.go) — every door already declares the variable, annotated # @genqlient(for: "UpdateNodeInput.expectedRevision", omitempty: true), so a nil pointer is omitted on the wire:

    Path Door Carries expectedRevision today
    generic fields UpdateNode yes (input pass-through)
    task / spec / review kind (before ∪ after) UpdateTaskNode / UpdateSpecNode / UpdateReviewNode yes (same UpdateNodeInput)
    --clear-role (literal-null role) `UpdateNode Task
    --data-merge alone UpdateNodeData no — server has no field
    --data-merge + fields field door, then UpdateNodeData (two writes, merge runs last) field write guarded, merge write NOT
    --dry-run reads only (writeUpdatePreview), no mutation n/a

    Proposed matrix (for the gate to accept or change):

    1. --expected-revision N sets input.ExpectedRevision = &N on the field write for all door variants including the four clear-role ones (no new operation, no regen: the field is already in every document). Omission leaves the pointer nil (explicit flag presence via cmd.Flags().Changed, not value != 0).
    2. --data-merge alone with the flag: refuse before any write, exit 2 (Usage): "--expected-revision cannot guard --data-merge (updateNodeData has no precondition); use --data (replace, guarded) or drop the flag". --data-merge combined with fields + the flag: same refusal, before the first write, so we never perform the guarded field write then leave the merge unguarded (and never refuse after a first write). --data (replace) rides UpdateNodeInput.data and IS guarded.
    3. --dry-run + the flag: accepted but the preview says it is not validated (expectedRevision echoed as "would be sent: N; server compares at write time"); the preview DTO gains a nullable expectedRevision and never claims CAS validation or a revision match. (Alternative if the gate prefers: refuse the combination. Either is cheap; I recommend accept+advisory so scripts can rehearse a command line.)
    4. Domain: server says positive integer. Cobra Int flag; refuse <= 0 and non-integers client-side with exit 2 (loud refusal, not a silent omit of 0).
    5. No auto-refresh/retry. The baseline is the user's. Mismatch → NODE_WRITE_CONFLICT, which codeForExtension already maps to exit 5 (Conflict) and root.go's CommentRecoveryDetails already surfaces currentRevision from the server envelope in --json errors; the CLI adds nothing beyond that envelope.
    6. Pins: serialized omission (flag absent → no expectedRevision key) and value ("expectedRevision": N) on each of the 8 operations (4 doors × plain/clear-role); match → write succeeds; mismatch → exit 5 + currentRevision in the JSON error + stored data unchanged (fake server holds the node and asserts untouched); --data-merge+flag refused with zero requests; --dry-run+flag sends zero mutations; 0/negative/abc → exit 2.
    7. Out of scope / follow-up: a guarded merge needs expectedRevision on updateNodeData (server); I would file that as a server gap via the coordinator rather than emulate it (read-modify-write with --data replace is the guarded workaround and the help should say so).

    Alternate-door parity gap named: updateNodeData only. Everything else is in the generated client already. Tier T1 as Xavier proposed holds under this matrix; no ruling needed from Vera/Holger. No build started.

    CHECKED T1 — Jack6358784046 node update --expected-revision cut accepted across all existing generic/governed/clear-role doors. Pass the explicitly present baseline unchanged to UpdateNodeInput.expectedRevision; omitted flag stays omitted. Validate positive GraphQL Int1..2147483647. Current updateNodeData has NO expectedRevision: reject any guarded --data-merge combination before any request/write, including mixed field edits; guarded full data replacement uses the existing guarded door. Dry-run may read/report the supplied baseline but must say it is NOT a server CAS validation. No auto-refresh/retry/unguarded fallback; preserve NODE_WRITE_CONFLICT mapping and provider metadata. Red serialized omission/value, all eight routing variants, success/conflict/refusal, no-request merge rejection, range bounds and dry-run zero-mutation controls. BLIND + LOCAL + compiled fake-HTTP QA; full Go/lint/codegen + frozen green CI, no stack. Closes #820 on this bounded flag acceptance; no guarded merge API or stronger selector-identity guarantee inferred. Eden dispatches.

    Whole-thread/latest-attach re-gate for task01a1696abe227109866844dfd6e1d857; current CLI3a10988f/servera2463194 source checked.

    GAPS — Xavier6342775160's forwarding-matrix gap is substantially answered by Jack6358784046, verified against CLI main3a10988f and server maina2463194. The eight generic/task/spec/review + literal-null-clear operations already carry ExpectedRevision; node update does not populate it. updateNodeData has no guard. No implementation or runtime test run by this gate.

    Exact remaining deltas (one attach, then flip):

    1. State the complete input domain: 1..2147483647, with explicit flag presence. Server updateNodeCore1890–1894 enforces positive signed32bit, while Cobra Int on this host admits larger values. Pin2147483647 forwarding;2147483648,0,negative,fraction/noninteger refuse Usage before any request. The flag alone still fails the existing “nothing to update” check; it is a precondition, not a field edit.
    2. Include BOTH --data-merge and --data-merge-file in the pre-request refusal, alone and mixed with ordinary fields; validate before ResolveNodeRef, kind/raw reads or stdin/file consumption. Existing dry-run+merge and clear-role+merge refusals stay. --data/--data-file replacement remains the guarded alternative. Reads for kind/raw content must never replace the user's token or retry a conflict.
    3. Tighten conflict acceptance to caller-requested edits do not land, not “the entire stored state/history is unchanged for every conflict.” Server writeNodeCore commits a drift reconciliation then refuses the caller edit when it advances the revision (test: harden provenance paging pins and clean help presentation #1458); ordinary stale-token conflict leaves no edit. hadron-server:findings:guarded-write-conflicts-forever-on-drift records this boundary. Never introduce automatic refresh/retry, and retain currentRevision only when the server envelope supplies it. A loopback fake proves CLI forwarding/error behavior, not real server CAS/atomicity.
    4. Spec-engineer FIT is explicitly requested in task01a16971ede77e3f85e729992cb9f759 to Vera (or coordinator may record a specific exception). Attach6358784046's “no ruling needed” cannot substitute for the gate's required FIT. No spec mint requested. Existing authoritative behavior is not being changed.

    Accepted design subject to those deltas: absent flag preserves wire omission/LWW; every selected door including literal role:null forwards exactly the user's token. Dry-run may accept the token only as “would be sent; server compares at write time,” with no mutation, reservation or CAS validation claim. Preserve the existing preview fields; add a nullable expectedRevision only to preview output and keep ordinary successful output unchanged. Explicit --data-merge guard remains unavailable, not client-emulated. Any future guarded merge is a separate server issue, not a dependency of this refusal-based cut.

    Review schedule for this bounded final attach: T1 — cross-family BLIND + shallow-context LOCAL + independent compiled-CLI QA; QA: one disposable synthetic provider stack covering a matching write and stale conflict with unchanged caller-edit fields, plus independent actual-JSON loopback coverage of all8 operations, omission/value, zero-request refusals and dry-run advisory; UX waived (existing command/precondition, no new flow); §10 n/a (forwarding existing guard, no access/credential policy change). If server guard implementation changes, re-gate separately. Red pins first, exact-head CI/generation/lint and focused command/API tests. No production writes, release/install or provider CAS claim from fake-only tests. Type set Feature. Returning to Patrick/author for the exact attach + FIT; no build dispatch stamp yet.

    Overlap reconciliation: Xavier's CHECKED6368863041 and my GAPS6368867601 were written concurrently under two assigned tasks. His positive32bit bound and “any guarded data-merge combination before any request” already cover my implementation deltas1–2; author need not produce a duplicate design attach. Preserve existing flag-only no-op refusal and the --data-merge-file spelling in implementation controls.

    My delta3 is a precision limit, not a new server requirement: guard refusal prevents the caller's edits; a server drift reconciliation may still advance history. Do not change server behavior or promise all conflict-side state is untouched. Use Xavier's bounded fake-HTTP QA schedule for CLI serialization/error mapping; fake-only evidence does not certify server CAS. I withdraw the proposed additional stack leg as unnecessary duplication of the existing provider contract for this CLI-only forwarding cut.

    The explicitly required spec-review task01a16971ede77e3f85e729992cb9f759 is now STARTED with Vera; its returned FIT (or coordinator's recorded exception) will reconcile my remaining process hold. No new law or stronger currentRevision promise requested. Xavier owns the consolidated gate; do not duplicate author work. This comment alone does not override his cleared label or issue a competing implementation design.

    Spec FIT on Jack's forwarding matrix (6358784046): it conforms. This is a CLI-only change over an existing server contract.

    • The contract: UpdateNodeInput.expectedRevision is the server's ("applied only while the node's current live revision still equals this positive 32-bit integer; a mismatch refuses atomically with NODE_WRITE_CONFLICT; omitted or null preserves last-write-wins"; baseline is Node.revision). The corpus has no separate rule, and forwarding it adds none.
    • The matrix conforms:
      • forward on generic, task, spec and review updates and the four clear-role operations;
      • absent keeps the legacy behaviour;
      • positive Int only;
      • no automatic retry. A retry would silently turn the guard into last-write-wins.
    • Refusing --expected-revision with a data merge before any request is correct. updateNodeData has no guard, so accepting the flag there would claim protection the server can't give.
    • Dry-run is advisory only: it can't reserve a revision.
    • Baseline and drift: the server can advance Node.revision without a user edit when it records drift as a revision (cor:dmo:120:00 notes a server-recorded drift revision). A conflict after such drift is correct behaviour. The CLI's message should say "re-read and retry", not imply that someone else edited the node.

    CHECKED T1 — remaining spec-review hold CLOSED by Vera FIT6368972958. Consolidated implementation gate is Xavier6368863041 with my reconciliation6368961374; no duplicate author attach or extra stack is required. Positive signed32bit token1..2147483647, explicit presence, unchanged baseline across all8 doors; both data-merge spellings/mixed paths refuse before requests, dry-run advisory only. Preserve caller-edit atomic refusal while allowing existing server drift reconciliation; no automatic retry or extra currentRevision promise. A flag-only call remains “nothing to update.”

    Review schedule: T1 — cross-family BLIND + shallow LOCAL + independent compiled fake-HTTP QA of omission/value/routing/refusals/dry-run; exact-head Go/lint/generation/CI; UX waived (precondition on existing command); §10 n/a (existing guard forwarding only). No provider-CAS claim from fake-only evidence. No server/API change, mint, production mutation, release or install. Closes820 on bounded flag delivery; guarded data merge remains excluded. Applying cleared per Holger32698. Coordinator owns dispatch.

    PLAN: node update --expected-revision (Opus plan-before-build pilot)

    1. Verdict: READY. The gate (Xavier 6368863041 + Xylon reconciliation 6368961374, FIT Vera 6368972958) still matches main. Nothing is implemented: node update declares no --expected-revision flag (internal/cmd/node/update.go:405-430), and input is built without the field (update.go:271-273). Every door already carries it, so this is a flag plus a guard, with no codegen.

    2. Stamp. hadron-cli main @ 9e5d14e35ddf2c58abaa8c29f0e4bd39b63b371c (2026-10-24), read 2026-10-25. Builder: run git diff --stat 9e5d14e3 origin/main -- internal/cmd/node/update.go internal/api/authornode.go internal/api/clear_node_role.go internal/api/errors.go internal/cmd/root.go. If any of those files moved, re-verify the line numbers below.

    3. Files, rules, what must not change

    • internal/cmd/node/update.go (the only production file):
      • flag at :405-430 (next to --reason);
      • validation in the pre-request guard block :104-128;
      • set input.ExpectedRevision after :271;
      • preview at writeUpdatePreview :505 / updatePreviewDTO :485;
      • help text :56-91.
    • Doors, read-only; they already forward the field:
      • gen.UpdateNodeInput.ExpectedRevision *int with omitempty (internal/api/gen/generated.go:55149), annotated in internal/api/queries/nodes.graphql:502,542,606,657;
      • api.UpdateNodeByKind (authornode.go:353) passes input through to UpdateNode / UpdateTaskNode / UpdateSpecNode / UpdateReviewNode;
      • api.UpdateNodeClearingRoleByKind (clear_node_role.go:17) passes input.ExpectedRevision to all four *ClearingRole operations (:38,47,56,65).
    • Conflict mapping already exists:
      • NODE_WRITE_CONFLICT → exit 5 (internal/api/errors.go:907, exitcode.Conflict);
      • currentRevision comes from the server envelope via CommentRecoveryDetails (errors.go:85-100);
      • it is rendered as (currentRevision: N) in text mode (root.go:332) and in the JSON envelope.
    • Precedent to copy: spec edit --expected-revision (internal/cmd/spec/edit.go:257,408,697), an IntVar with explicit changed(). It has no upper bound; this gate requires one.
    • Server contract (FIT): UpdateNodeInput.expectedRevision is a positive 32-bit Int. A mismatch refuses atomically with NODE_WRITE_CONFLICT; omitted means last-write-wins. updateNodeData has no guard. A drift revision (cor:dmo:120:00) can advance revision with no user edit, so a conflict after drift is correct behaviour.
    • Must NOT change:
      • an omitted flag sends nothing (wire omission, last-write-wins);
      • a flag-only call stays nothing to update (:114-115), because the flag is a precondition, not a field;
      • the existing refusals keep their wording and order: dry-run+merge :120, clear-role+merge :117, replace+merge :126;
      • successful output is unchanged;
      • no generated code or schema changes;
      • no auto-refresh and no retry.

    4. Red-first tests (each one pins a guard; the mutant it must kill is in brackets). Use the existing fake-HTTP command harness, as in internal/cmd/node_clear_role_test.go.

    • R1 omission: no flag → request body has no expectedRevision key. [mutant: always set &expectedRev]
    • R2 value: --expected-revision 7 → "expectedRevision":7. Run it table-driven over all 8 operations: 4 kinds × plain/clear-role, with the kind chosen by the fake GetNode response. [mutant: set the field only on the generic path]
    • R3 bounds: 0, -1, 2147483648, 1.5, abc → exit 2, zero requests; 2147483647 → forwarded. [mutants: drop the <1 check; drop the >MaxInt32 check]
    • R4 merge refusal: the flag with --data-merge, --data-merge-file, and --data-merge + --name → exit 2, zero requests: no resolve, no read, no stdin or file read (pass - for stdin and assert it isn't consumed). [mutant: move the check after ResolveNodeRef / after the field write]
    • R5 dry-run: the flag with --dry-run → no mutation sent; the preview JSON has "expectedRevision":7 and the text says it is not validated. [mutant: preview claims a match / omits the field]
    • R6 conflict: the fake answers NODE_WRITE_CONFLICT with currentRevision: 9 → exit 5; JSON error carries currentRevision 9; exactly one mutation, no retry. [mutant: retry once with a re-read revision]
    • R7 flag-only: --expected-revision 3 alone → nothing to update, exit 2. [mutant: count the flag in anyField]

    5. Order, smallest slice, exclusions

    1. Write R1–R7 red.
    2. Add the flag (IntVar) and the changed("expected-revision") validation in the guard block. It must run before ResolveNodeRef (:218) and before resolveMergeData / stdin reads.
    3. In that guard block, reject the flag combined with merge (exit 2, message: use --data replace, which is guarded).
    4. Set input.ExpectedRevision = &expectedRev only when the flag is changed.
    5. Preview DTO: add a nullable expectedRevision, plus the advisory line.
    6. Help text: two lines, the merge exclusion and "re-read and retry" on conflict (Vera's wording; don't imply someone else edited the node).

    One PR, roughly 60 production lines. Excluded:

    • a guarded merge (needs a server field on updateNodeData; separate server issue);
    • any change to spec edit;
    • any provider-CAS claim based on fake-only tests.

    6. Risks and seats

    • Authorization: none new. The flag narrows a write the caller is already allowed to make. §10 n/a, as gated.
    • Concurrency: the guard is the server's. The CLI only has to make sure (a) the user's token is never replaced by a value it read itself, and (b) the second, unguarded write (merge) can't happen once the token is supplied. Both are pinned by R4/R6.
    • Subtle trap: the field path does a GetNode / GetNodeRaw read (:244-262) for routing and preview. That revision must not feed ExpectedRevision; only the flag value may. Worth a line in the review brief.
    • Seats: as stamped, T1: cross-family BLIND + shallow LOCAL + compiled fake-HTTP QA, UX waived. Complexity about 3.

    7. Open questions: none. The gate settled dry-run (advisory accept), the bounds and the merge refusal.

    Closed by #1073 (merge commit 2caef5d, reviewed head 9ce0ebf). Gate: CHECKED T1 (positive signed 32-bit token, explicit presence, unchanged baseline across the doors; Vera FIT 6368972958), built from the cited Opus plan.

    Evidence at 9ce0ebf: CI 4/4, 0 behind main; BLIND Brooks APPROVE (diff-only), LOCAL Joran APPROVE, clean compiled-binary QA Colette PASS (saved before peers; Cedar's earlier QA supporting only). Production change is node/update.go only. P3s tracked as #1075.

    Disclosed limit: no server/provider CAS proof claimed.
