refactor(estate-audit): five component jobs, a thin caller, and a pin-tracking bot - #50
Conversation
…-tracking bot The estate audit ran 26 gates as steps of one job. The first failure hid the rest behind "estate-audit: failing after 8s". Each consumer held a full copy of the workflow, frozen at whatever cicd-suite commit its actions.lock held, so fixes made here never arrived. hyperpolymath/marches still pinned 5a10b72, the commit before the #32 required-files fix. - main-estate-audit.yml is now a reusable workflow (workflow_call) with five jobs, one check run each: governance, hygiene, manifests, languages, advisory. Every gate step runs after an earlier failure in its job, so one push reports every failing gate. - prat and semantic-audit (stubs) are no longer run. Their directories stay under actions/, for unmigrated copies and for tests/lock-transitive-closure.sh. - templates/estate-audit-caller.yml: the ten-line caller, pinned at a full SHA. - templates/track-estate-audit.yml: a weekly bot that opens a PR moving the pin to cicd-suite HEAD. - scripts/deonboard-estate-audit.sh: removes the caller from a repository's actions.lock and prunes orphaned dependencies. Onboarded, a cross-repo reusable call startup-fails with zero jobs. - rollout_estate.sh installs those three instead of copying the workflow. - README and ARCHITECTURE describe the new consumption model. Verified: tests/lock-transitive-closure.sh PASS=8 FAIL=0; tests/composite-shell-contract.sh PASS=28 FAIL=0; actionlint clean on the changed workflows and templates; shellcheck clean. Ports the workflow and lock changes of #44 so that this PR's estate-audit check runs the fixed audit instead of the frozen 26-step copy. #44 is green on all five component checks against cicd-suite b9d4f24 (hyperpolymath/cicd-suite#50). The ported files are byte-identical to #44's, so whichever merges second sees no diff for them. #44 keeps the STATE.adoc entry. …s' commits Two CodeRabbit findings on #50. - rollout_estate.sh refuses to write anything unless the pinned commit's main-estate-audit.yml declares workflow_call. A caller pinned anywhere else cannot start. Negative control: with origin/main at 0405f13 (before workflow_call was added in #7) it exits 1 and writes nothing. Positive control: with origin/main at this commit it installs both files, de-onboards the lock, and the written files pass actionlint. - templates/track-estate-audit.yml: if ci/track-estate-audit already holds a commit not authored by the bot (for example, a fix the newer audit needed), the run warns and leaves the branch alone instead of force-pushing over it. It counts commits through the compare API, filtered by author email. The jq filter was checked on sample data: bot only -> 0, bot plus a person -> 1, empty -> 0. …n copy (#44) Not a rung (CI). This is the marches half of hyperpolymath/cicd-suite#50. ## Why `estate-audit` failed after 8s - The 26-step copy of cicd-suite's workflow held here was frozen by `actions.lock` at `cicd-suite@5a10b72`. That commit predates cicd-suite #32, which fixed the Required Files Gate. - All 26 gates ran in one job, so the first failure masked the rest. - `prat` and `semantic-audit` were stubs that could not fail. ## What changes - **`.github/workflows/main-estate-audit.yml`** is now a ten-line caller of cicd-suite's reusable audit, pinned at a full SHA. It reports five checks (`estate / governance`, `hygiene`, `manifests`, `languages`, `advisory`), and each runs every gate even after one fails. The stubs are gone. - **`.github/workflows/actions.lock`:** the caller is de-onboarded by cicd-suite's `scripts/deonboard-estate-audit.sh`. This removes its entry and the three dependencies only it reached (`cicd-suite@main`, `deed-ecosystem@f9d999b`, `k9-ecosystem@2155aa2`), and adds nothing. Onboarded, a cross-repo reusable call startup-fails with zero jobs under `sha_pinning_required`. The relock workflow in #41 scopes itself to tracked workflows plus those with no `uses:`, so it leaves the caller out. - **`.github/workflows/track-estate-audit.yml`** (new, no `uses:`): each week it opens a PR that moves the pin to cicd-suite HEAD, and that PR's own audit run is the check. If someone has pushed a commit to its branch, it leaves the branch alone rather than force-pushing over it. It needs `AUTOMATION_TOKEN`, the same secret #41 and #42 use, with Pull requests and Workflows set to write. - **STATE.adoc** entry. ## Merge order The pin is `afa28ff`, the head of cicd-suite#50, so this PR's pull_request run exercises the cross-repo call for real. **Merge cicd-suite#50 first.** I will then re-pin this PR to #50's merge commit before it leaves draft. cicd-suite's current `main` (`4f54042`) is also callable, since it has had `workflow_call` since cicd-suite #7. However, it is the old single-job, 26-step audit. Until #50 merges, the weekly bot would propose moving back to it. ## Verification - **On this PR:** all five `estate / *` checks are green against cicd-suite #50. - **Lint:** actionlint 1.7.7 is clean on both workflows. - **Lean gates:** - `lake build` → `Build completed successfully (15 jobs).` - `grep -rnw sorry` is empty. - `#eval orbit` prints `[(false, false), (true, true), (false, false), (true, true)]`. - No Lean file changed. - **Local harness:** cicd-suite's 24 composite gates at `1aa6bfb` were run as composite steps (`bash -e -o pipefail`) against this branch, and all 24 exit 0. Negative control: with the gates at `5a10b72`, required-files fails, which reproduces the original failure. ## Expected red, not caused by this PR `CI` and `CodeQL` end in `startup_failure` on main too. Dependabot (#34) bumped `lean-action` and `codeql-action` without relocking, so the lock drifted. The fix is #41's relock workflow, which takes effect after #41 merges. 🤖 Generated with [Claude Code](https://claude.com/claude-code) https://claude.ai/code/session_01VTeVWDEJgdYKsUNr4uhnXX --------- Co-authored-by: Claude <noreply@anthropic.com>

Not a rung (CI). Follow-up to #44. hyperpolymath/cicd-suite#50 merged as `376898b`. This moves the caller's pin from `afa28ff`, #50's head, to that merge commit. The trailing comment goes back to `# cicd-suite main`. **Behaviour is unchanged.** `git diff --stat afa28ff 376898b` in cicd-suite is empty, so the reusable audit marches calls is byte-identical. Only the commit the pin names has changed: it now names a commit on cicd-suite's `main`, which is what `track-estate-audit.yml` compares against when it advances the pin each week. ## Changes - `.github/workflows/main-estate-audit.yml`: one line, the SHA plus its comment. - `STATE.adoc`: a dated entry. ## Checks - actionlint 1.7.7 is clean on the caller. - `lake build` → `Build completed successfully (15 jobs).` No Lean file changed. - This PR's own pull_request run of `estate / *` is the end-to-end check at the new pin. `CI` and `CodeQL` still end in `startup_failure`, as they do on `main`, because of the `actions.lock` drift. The relock that fixes it needs the `AUTOMATION_TOKEN` secret: the first Actions lock run on `main` computed the relock but could not push it with `GITHUB_TOKEN`. 🤖 Generated with [Claude Code](https://claude.com/claude-code) https://claude.ai/code/session_01VTeVWDEJgdYKsUNr4uhnXX --- _Generated by [Claude Code](https://claude.ai/code/session_01VTeVWDEJgdYKsUNr4uhnXX)_ Co-authored-by: Claude <noreply@anthropic.com>
## Why `scripts/deonboard-estate-audit.sh` (from #50) prunes a dependency that is still in use. `gh actions-lock` writes a dependency's nested `uses:` with owner/repo in lower case, but keeps the record key's original case. hyperpolymath/januskey's lock (2026-10-14) shows this: - its `hyperpolymath/standards@7d2041a` record lists `swatinem/rust-cache@6323deb…`; - the record itself is keyed `Swatinem/rust-cache@6323deb…`. The script's byte-for-byte `grep -vxF` judges that record orphaned and deletes it. That leaves a dangling edge, which standards `scripts/close-lock.sh` measured killing runs at startup with zero jobs. Dry-running the script on januskey would have broken its rust-ci and governance runs to de-onboard the audit. ## Fix Lower-case owner/repo on both sides before comparing, the way GitHub resolves names. Refs keep their case, because git refs are case-sensitive. When in doubt the script now keeps a record, which is the safe direction: an extra record is harmless, a dangling edge is fatal. On januskey's lock it now prunes exactly `cicd-suite@main`, `deed-ecosystem@f9d999b` and `k9-ecosystem@2155aa2`, and keeps `Swatinem/rust-cache`. ## Test `tests/deonboard-estate-audit.sh` is new. It runs in the "Composite shell contract" job, and the script is added to both path filters. It builds a fixture lock in gh-actions-lock's layout that contains the mixed-case edge, and asserts: - the audit is de-onboarded; - the true orphans are pruned; - the still-used record is kept; - no edge dangles; - a second run changes nothing; - a mutant with the byte-for-byte compare restored is killed. | Script | Result | |---|---| | this branch | PASS=9 FAIL=0 | | main | FAIL=3 (prunes the record, leaves the dangling edge, mutant identical) | `tests/lock-transitive-closure.sh` PASS=8 FAIL=0 and `tests/composite-shell-contract.sh` PASS=28 FAIL=0. This PR does not touch `actions/**`, so no repin is needed. shellcheck is clean. actionlint reports only the five `$/actions/…` findings already on main. Independent of #51; either can merge first. 🤖 Generated with [Claude Code](https://claude.com/claude-code) https://claude.ai/code/session_01Kjdf4Mf4Z41bNQh2TrsEp9 --- _Generated by [Claude Code](https://claude.ai/code/session_01Kjdf4Mf4Z41bNQh2TrsEp9)_ Co-authored-by: Claude <noreply@anthropic.com>
… is tested on (#53) Follow-up to #50. ## Why gh-actions-lock v0.2.0 upgrades `actions.lock` from schema v0.0.2 to v0.0.3 on its next relock; marches' first Actions lock run logged `Upgraded lockfile schema v0.0.2 → v0.0.3`. `scripts/deonboard-estate-audit.sh` edits those lockfiles. Until now, only a hand check showed it still works on v0.0.3. This PR makes that check permanent, so a future v0.0.4 is caught automatically. ## What v0.0.3 changes github/actions-lockfile's own JSON schemas (`schema/lockfile-v0.0.2.json` vs `lockfile-v0.0.3.json`) differ in only two places: - the `version` const; - an optional per-dependency `hostname`, which is omitted for home-host pins and so never written on github.com. `workflows`, `dependencies`, `ref`, `commit`, `owner_id`, `repo_id` and `uses` are unchanged. ## Changes - **`scripts/deonboard-estate-audit.sh`** fails closed: `exit 3`, lock untouched, on any schema not in `known_versions="v0.0.2 v0.0.3"`. A repository where the audit isn't onboarded still gets a no-op, because the check comes right before the first write. - **`tests/deonboard-lock-schemas.sh`** - Requires one fixture per known version, so the list can't grow without a test. - De-onboards every fixture and requires all of the following: - only removals, nothing added or rewritten; - the version line kept; - every reference still resolving; - no orphaned dependencies; - a second run changes nothing; - the same dependency keys pruned in every schema. - Negative controls: an untested schema (`v9.9.9`) is refused with the lock untouched, and a mutant that skips the prune fails the orphan check. - **`tests/fixtures/actions-lock/`** holds marches' lock from before de-onboarding (`e2f71fe`) in three forms: - v0.0.2, verbatim; - v0.0.3, the way gh-actions-lock writes it on github.com; - v0.0.3 with the optional `hostname` on two dependencies, one that gets pruned and one that is kept. - **CI:** one more step in `Composite shell contract`, which now also triggers on `scripts/**`. There is no new `uses:`, so `actions.lock` is unchanged. - **README:** one sentence under _Consuming it_. ## Verification - `tests/deonboard-lock-schemas.sh`: PASS=33 FAIL=0. - The test fails against a mutant with the version guard removed (2 FAIL) and against a mutant claiming v0.0.4 with no fixture (1 FAIL). - All three fixtures parse, before and after de-onboarding, with the canonical parser `github.com/github/actions-lockfile/go` v0.0.6, the one gh-actions-lock v0.2.0 uses. That parser rejects v0.0.2 with `hostname`, an unknown field, and a future version, so it is a real check. CI doesn't run it, because it would need Go; the test covers the structural properties in bash. - `composite-shell-contract.sh`: PASS=28. `lock-transitive-closure.sh`: PASS=8. - actionlint shows no new findings on `code-hygiene-self-test.yml`; the 5 `$/actions` findings are already on main. - shellcheck on the new test reports only the SC2015 and SC2016 notes that the existing tests also carry. 🤖 Generated with [Claude Code](https://claude.com/claude-code) https://claude.ai/code/session_01VTeVWDEJgdYKsUNr4uhnXX --- _Generated by [Claude Code](https://claude.ai/code/session_01VTeVWDEJgdYKsUNr4uhnXX)_ Signed-off-by: Jonathan D.A. Why
Consumers kept reporting
Central Estate CI/CD Audit / estate-audit: failing after 8s. There were three causes, and none of them was the gate code on main.actions.lock. hyperpolymath/marches, for example, heldcicd-suite@mainat5a10b72, the commit before fix(gates): composite shell -e silently killed two gates #32 fixed required-files. With the gates at5a10b72, 25 of 26 pass on marches and required-files fails, which matches its CI. At4f54042(current main), all 26 pass. Fixes made here never reached a consumer.pratandsemantic-auditprinted success without checking anything (README defect 5).What changes
.github/workflows/main-estate-audit.ymlstays a reusable workflow. It has hadworkflow_callsince feat(ci): add workflow_call trigger to make Central Estate Audit reusable #7, but it now runs five jobs, one check run each:governance: required-files · spdx-license · affirmation · referencinghygiene: code-hygiene · formatting · linguist · secrets · vaulted-tokensmanifests: manifest · recipes-setlanguages: idris2-abi · zig-unified-api-adapter · proof-runner · boj-cartridgeadvisory: the nine advisory gates; this check cannot fail, by designEvery gate step has
if: !cancelled() && steps.checkout.outcome == 'success', so a failing gate does not stop the later gates in its job. The workflow haspermissions: contents: read, and checkout plus all 24 gates are pinned by full SHA (1aa6bfb, unchanged). The stubs are no longer run. Their directories under
actions/are kept rather than moved todraft/. Unmigrated copies of the old workflow still reference them by path, andtests/lock-transitive-closure.shrequires the pinned SHA to serve HEAD's wholeactions/tree. So this PR does not touchactions/**.templates/estate-audit-caller.ymlis the ten-line caller each repository holds. It pins a full SHA, becausesha_pinning_requiredrejects@mainand tags.templates/track-estate-audit.ymlis a weekly bot with nouses:. It opens a PR that moves the caller's pin to cicd-suite HEAD, and that PR's own audit run is the check. If its branch holds a commit the bot did not make, it leaves the branch alone instead of force-pushing over it. It needs anAUTOMATION_TOKENsecret, becauseGITHUB_TOKENmay not write under.github/workflows/.scripts/deonboard-estate-audit.shremoves the caller from a repository'sactions.lockand prunes the dependencies only it reached. An onboarded cross-repo reusable-workflow call startup-fails with zero jobs. The script needs mikefarahyqv4 and is idempotent. On marches' lock it removed exactly the audit entry pluscicd-suite@main,deed-ecosystem@f9d999bandk9-ecosystem@2155aa2, all as pure removals with the 4-space layout kept.rollout_estate.shinstalls the caller, the bot and the de-onboarding in each repository, instead of copying the workflow. It refuses to write anything unless the pinned commit's audit declaresworkflow_call. It writes files and does not commit them.README and ARCHITECTURE describe the new consumption model. Defect 5 is closed by removal from the workflow.
