Summary

Merged with operator authorization on 2026-10-16 at 09:00:08 UTC as dbcc0afa94b9d26f4f0d3db97953904380d195f2. CI #54 and Windows #23 passed on attempt 1 at head 2cfccbd8; CodeRabbit and Socket were green, and a fresh fully paginated check found zero unresolved review threads. The conditional Triage LLM job was skipped as designed. Issue93 closed automatically; deferred test hardening remains open at #97. Published v1.21.1+ys.1 is unchanged. No deployment or branch/worktree deletion was performed. Separate post-merge main CI is running and is not claimed passed.

Adopt exactly upstream v1.21.1 (c7ddd1e805f6ff6145cfbdab6d6697ae7fb049a6) on verified main, preserve the Young Security fork's safeguards, and publish source-only 1.21.1+ys.1. Leave this PR for human merge. No deployment or installed-plugin update was performed.

Release commit: 43a7f3c03855346109ff48582564bee403a0ab82.

Changes

  • Adopt crew updater serialization/latching, release notes in Updates, dismissible crew failures and the smaller session-switcher status mark.
  • Preserve exclusive fork lock acquisition, expiry reclamation, +ys-only update selection, explicit major consent, checkout/process guards and Herdr 0.8.0 minimum.
  • Preserve pairing enabled by default with explicit host opt-out, independent authorization gates, secret masking, anonymous/offline storage boundaries, display preferences and scoped pins.
  • Keep successful-sidecar caching and retry absent sidecars after manual publication. Notes render as text rather than HTML.
  • Preserve both changelog histories. Record decisions and source evidence in docs/adoption/v1.21.1.md.
  • Retain manual source-only publication and the read-only verifier. The only uploaded asset is generated collie-release.json. Notes retain Herdr actions, fork/platform limits, urgent first-update recovery and crew migration warnings.

Independent review

Exactly two independent fresh read-only Pi reviewers examined the same initial snapshot e8e8811a, sequentially with correctness/requirements and integration/regression lenses. Both independently found the same MEDIUM bug: an optimistic local dismissal hid later failed crew retries for the same version. Fixed in 54607cd2, with test-first mounted regressions for acknowledgement, pending/rejected requests and late completion.

After revalidation, exactly two new independent contexts performed the final targeted verification at 54607cd2. Both reported no remaining required violations or introduced BLOCKER/HIGH regressions. Their targeted executions were 1,706 tests across 23 files and 524 tests across 10 files, respectively; these overlap and are not additive coverage. Neither edited source or saw the other's report. No simulated review or skipped CodeRabbit run is counted. The subsequent release diff contains only the four authorized version/changelog files; exact-release validation is separate below.

Separately authorized CI follow-up

CI-fixture follow-up SHA: deb99a7663f83d87c91170ad514572c2c8de6807. Its only change relative to the published release is bridge/journal/openclaw.test.ts:

  • Keep all 23 cases and 74 assertions, with no skip, timeout, runner or assertion weakening.
  • Scope SQLite setup to the database groups instead of the 13 pure parser/footer cases; batch fixture construction in one synchronous transaction and close the writer in finally.
  • Controlled Linux measurement found 284 agent-database sync calls reduced to four with identical content and unchanged SQLite durability settings. The complete focused file passed before and after, falling from 46.99 s to 0.75 s. These measurements alone are not Windows validation.
  • These tests use temporary fixture databases, not an installed OpenClaw agent. They remain in the maintained suite even when an operator does not use OpenClaw.
  • Three bounded instrumented browser invocations passed 1, 2 and 9 cases respectively, including three manual-reload executions. They did not reproduce the failure or establish a browser product defect. Lifecycle instrumentation stayed in scratch files; browser source, assertions, time budgets and CI retry policy remain untouched. An initial scratch ESM-import error launched no browser and is retained separately.

Two fresh, independent, read-only Pi reviewers examined exactly the follow-up delta at deb99a76, sequentially with correctness/requirements and integration/platform lenses. Both reported no findings and independently ran the focused file (23 pass, 0 fail, 74 assertions each). Their overlapping tests are not additive coverage. CodeRabbit CLI separately completed review of this one-file delta with zero findings, not a skipped review. No second follow-up review round was needed.

All nine core local gates passed serially at this exact SHA without retry: both frozen installs, version consistency, both typechecks, full-tree lint, isolated root build, full root suite (8,972 pass, 49 existing skips plus nine shell suites), and full frontend suite (26,275 pass, 32 expected failures, 49 todos, 421 files). Runtime/dependency/source comparisons qualify reuse of the earlier supplemental crew/durable evidence; it is not relabeled as fresh validation.

No 1.21.1+ys.2 was cut. Repository policy forbids a release with only tests/docs/chores to ship. No shipped-code correction was established. The existing annotated tag, release commit, notes and sidecar remain immutable.

Out of scope and known limitations

  • No adoption of an upstream release newer than v1.21.1, PR merge, direct main/integration push, deployment, service restart, installed Herdr plugin change or release-checkout modification.
  • The initial full root run timed out in an unchanged OpenClaw SQLite fixture. The isolated file and full retry passed; both later full runs, including the release SHA, passed first try. Original failure/diagnosis remains preserved. A fixed-phase wrapper bookkeeping error occurred after its gates passed; the release wrapper was immutable and exited successfully.
  • No dependencies or toolchain pins changed. Audits are not clean: the existing web lock reports 45 records across 11 packages, 39 unique advisory URLs (22 high, 14 moderate, 3 low). This includes runtime react-router; its reported RSC-mode advisory is not proof of application exploitability. The Cloudflare example retains four high package entries from the existing sharp advisory. Root and Bun durable example audits reported none. All dependency blobs match base; no automatic dependency upgrades were attempted. Separate owner triage remains warranted.
  • The retained upstream lock policy expires after one hour; a genuinely longer live build can exceed it. Follower latching is process-local, not universal crash recovery.
  • Local browser coverage used isolated Chromium fixtures only, never a live bridge. WebKit and Windows evidence comes from GitHub CI, not local execution. No real-device, VM lab, live-agent, real speech/model-backed or deployment testing is claimed.
  • Source-only release. Local exact-SHA build occurred before tagging, so its build stamp used the documented dev channel. No binary artifact is distributed from that build.

Closes #93 after human merge. Exact upstream ancestry is included; the issue remains open before merge.

Test plan

  • Verify exact upstream ancestry and base 2ae3d032e98bdecb756e76ea8233f94bb9a7e9c0, containing previous fork release v1.21.0+ys.1.

  • On exact release SHA: both bun install --frozen-lockfile, version check, both full typechecks, full-tree lint, root build, full root and frontend suites, serially with no bypasses or retries.

  • Release root suite: 8,972 passed, 49 platform/model skips across 278 files; all nine chained shell suites passed. Frontend: 26,275 passed, 32 expected failures, 49 todos across 421 files, with --maxWorkers=2 only limiting concurrency.

  • Crew integration: 66 passed. Bun durable example: 191 passed; Cloudflare example: 14 passed; adapter suite: 234 passed. Both examples typechecked. These supplemental runs are at the initial implementation SHA; exact source/dependency comparisons establish unchanged underlying code. Installed adapters also run in the fresh release root suite.

  • Complete local Chromium fixture suite at initial implementation: 324 passed, 98 existing skips, no flakes. After the only UI correction, update-related Chromium specs: 17 passed, 17 existing skips, no flakes. All used CI=1, no existing-server reuse and a dead-port proxy target. These are disclosed historical supplemental results, not a full release-stamped browser rerun.

  • Two independent discovery reviews, bounded correction, revalidation and two fresh targeted verification reviews.

  • Generated fork notes and sidecar validated locally through .github/scripts/verify-release.ts against the release source.

  • Initial publication pushed only the owned feature branch and annotated fork tag atomically, with normal typecheck/test hooks, all matching the release SHA. The later test-only commit advanced the branch with normal hooks; the tag and peeled release commit remain unchanged.

  • Published and round-trip verified source-only notes and the single collie-release.json asset through the repository verifier; downloaded sidecar bytes match the generated source, and the tag object remained unchanged.

Review-comment follow-up

At 2cfccbd879c5c646242154686a3f4380f4e9168e, the operator-approved documentation correction separates functional integration from the later fork release cut. The corresponding Minor review finding is fixed. git diff --check, version consistency, and normal pre-commit/pre-push hooks passed without bypasses. Only docs/adoption/v1.21.1.md changed.

The Trivial neighbour-read test finding is deferred, not fixed, to #97. Its unchecked acceptance criteria cover portable read observation, helper-mediated access, negative controls, isolation, and Linux/Windows validation. No current runtime secret read was established. The tracker is nonblocking for this bounded adoption; resolving the review thread does not complete the deferred work.

CI #54 and Windows #23 passed on attempt 1 for this documentation head before the operator-authorized merge. CodeRabbit's current-head review reported no actionable comments; all substantive checks passed and both original threads were resolved. A normal merge commit preserved upstream and published-release ancestry. The preceding head's results below remain historical evidence, not substitute validation. Published release records remain immutable.

Preceding-head GitHub outcomes (deb99a76)

Fresh runs were created on 2026-10-16 at 05:45:28 UTC for exact head deb99a7663f83d87c91170ad514572c2c8de6807:

  • Passed, attempt 1: CI #53, completed 05:57:02 UTC. Version check, installs, full-tree lint and both typechecks passed. Linux root: 8,957 pass, 70 existing environment/dependency skips, plus all nine shell suites. Frontend: 26,275 pass, 32 expected failures and 49 todos across 421 files. These are actual CI counts, distinct from the local counts above; installed examples are exercised in the separate durable job.
  • Passed, attempt 1: Windows #22, completed 05:49:17 UTC. Bridge 6,320 pass/62 skip; CLI 2,217 pass/14 skip; scripts 388 pass/23 skip. Total 8,925 pass, 99 unchanged skips, zero failures. All 23 OpenClaw cases pass with no hook/SQLite error; the two formerly failing parser cases take 0.77 ms and 3.15 ms. This is Windows Server evidence, not a Windows 11 VM rehearsal.
  • Browser passed: 512 pass, 118 unchanged skips, zero failed/flaky, all five projects. No configured retry was exercised. All nine app-phone service-worker cases passed once, including the formerly failing manual-reload case (32.7 s). Its tablet/WebKit variants remain skipped as before, not claimed passed. The historical two-attempt failure remains unexplained; no browser runtime change was made or credited as its fix.
  • Fresh supplemental passes: crew drill 66, Bun durable example 191, Cloudflare example 14, durable adapter 234; both examples typechecked. These runs are fresh on the verified checkout, unlike the historical supplemental reuse above.
  • Other checks: Socket and CodeRabbit passed. Triage path labels passed; LLM labeling correctly skipped on the reopened event under the existing workflow condition.
  • Checkout identity: all five actual job checkout logs name synthetic merge 4f3ca51bb9681691f0d86ecc75fe628f951c514f, whose parents are the verified base and deb99a76 and whose tree equals the requested head. A subsequently regenerated merge ref is not substituted for the actual checkout.
  • Explicitly reused: the successful release verifier applies only to unchanged tag v1.21.1+ys.1, not the new test-only branch head. Published metadata/notes/asset identity and annotated tag were rechecked unchanged.

Dispatch history: no test runs appeared during the earlier 25-minute observation. The operator subsequently reported GitHub's fork-workflows-disabled banner and enabled Actions. With explicit permission, the coordinator cancelled the stuck old-head CI #52 and closed/reopened this PR once, without changing its head, base, branch or tag. Old Windows #21 remains historical failure evidence; it was not rerun against the wrong source. The refresh also triggered the existing Triage workflow. No application or workflow code, permissions, billing settings or release records were changed by the coordinator.

Both fresh runs' complete logs, attempt identities and exact-ID Windows artifact were collected and inspected. All test checks for that preceding head passed. No automatic retry or additional source change was made; no historical failure is erased by these later passes. PR #95 remains open for human merge, and issue #93 remains open until that merge.

Historical published-head GitHub outcomes

  • Passed: source-only release verifier, Linux typecheck/full suites, crew drill and durable examples. Socket checks and triage completed successfully.
  • FAILED: Windows on both attempts. Attempt one had ten OpenClaw fixture hook timeouts and two script timeouts. The one unchanged rerun cleared the script failures but retained two OpenClaw 5-second fixture timeouts (6,318 bridge passes, 2 failures; CLI 2,217 passes; scripts 388 passes; exact existing skip budget 99). Affected source/workflows/locks are byte-identical to base. This historical run remains failed; Windows Update records and health answers are read without shape checks; null JSON crashes the reader or runner #22 above is the new-head validation, not a relabeling of this old result.
  • FAILED: browser CI: 511 passed, 118 existing skips, one failure. Chromium's service-worker.spec.ts:757 manual reload during installation retained the old entry bundle after 20 seconds in both initial execution and configured retry. WebKit did execute in this CI run; the entire browser check did not pass. Read-only diagnosis then ran the exact case at the immutable release SHA with fresh isolated fixtures: one first-attempt pass. The CI trace shows React booted and build B downloaded, but does not establish why worker activation/reload failed. Required source correction is not established; the CI failure is not cleared by the local pass. No additional browser CI rerun was launched during the original mission. The separately authorized follow-up requested one unchanged replication and performed the bounded local lifecycle diagnosis described above. Historical failures remain part of the evidence even if subsequent checks pass.
  • Originally recorded only; subsequently fixed in 2cfccbd8 above: CodeRabbit completed with one Minor suggestion to rewrite the adoption document's functional-merge-stage wording as final release status. The document describes the functional integration stage; this PR and the release record state the final version. No documentation change or additional adoption review round was performed for that suggestion. The later test-only follow-up has its own authorization and reviews above.

Durable command logs, SHA ledgers, failure artifacts and attributable reports are retained in the mission's issue-93 state directory and its followup/ and dispatch/ subdirectories. The owned branch advances additively for the test correction and documentation follow-up; the published release/tag remain unchanged. Any future shipped-code correction must use a new validated/reviewed version, never an amendment or replacement of the shipped tag. Keep the owned worktree while this PR is open; cleanup only after an explicitly resumed human-merge verification.

The red "Could not update <name>" row offered a ✕ that posted a crew close, and the bridge recorded it as dismissedCrewVersion, but ribbonView never read that field. M28/01 removed the one comparison against it along with the moving-peer states, and the failed-leg branch never had one. So the row stayed on every screen, as on the release lane on 2026-10-13 after a 1.21.0 crew run settled with minibuch unreachable.

The failed-leg branch now skips a failure whose run version matches the crew close. The bridge stamps a crew close with its own clock (dismissedCrewAt, optional on the wire, absent until a close is made), so a later run of the same version that settles after the close is named again; a newer version is named again by its version. A close with no stamp, as 1.21.0 wrote it, covers every run of its version, so the live record hides the row once this build runs.

An unreachable member stays a failure and not a wait: the run settled and nothing is still trying.

The notes reached the GitHub release body (scripts/release-notes.ts, "## What changed") and no installed Collie reads that body. The one document the bridge reads per release, collie-release.json, carried only version, crewProtocol and the urgent line, so the bridge had no notes to send and the card listed version numbers. M15/05 asked for "the changelog lines between them" and shipped the version list.

Each link now carries them. scripts/release-reading.ts writes a notes field into the sidecar from the same parseSection the release page uses: each bullet's bold lead, by group. parseReleaseReading keeps it, bounded (five known groups, 40 leads, 240 characters a lead) and dropped when malformed, like the urgent line. UpdateMonitor.notes() names the offered releases' notes from the readings the check already holds, and the running version's notes from the CHANGELOG.md that ships beside package.json in every checkout and payload, read once. GET /api/update/check carries both as releaseNotes; the snapshot does not. No new network request.

The card lists "What's new in <latest>" before the confirm (offered releases newest first, never the installed version's notes under an Update button), and "What changed in <current>" when nothing is on offer. The update screen's Done step gets a "What changed in <version>" door to that page, short form beside a retry. Group names and headings are new English strings; the other eleven locales carry English with a TODO(wordsmith) marker.

Notes appear for releases from 1.21.1 on: v1.21.0's sidecar has none, so a 1.21.0 lane offered 1.21.1 still lists nothing until it runs 1.21.1.

On 2026-10-14 a crew member on an in-place checkout got two detached
updaters one second apart for the same run. CrewFollower cleared its
`deciding` flag right after start(), and the next lead sweep passed every
guard again, because the in-place updater writes its run record only at
the end. Both runs built in one tree and broke each other's rename; the
checkout advanced while the old binary kept running, and the follow
preflight then refused the tag as "not higher" for good.

- CrewFollower remembers the updater it started (run id, tag, time) and
refuses "already-started" for the same pair for an hour, before the
preflight and again before the spawn.
- `collie update` refuses while the update lock is held or another
process has a live in-flight record, before any of the three paths.
The in-place path holds the lock for its whole run, reads it back after
taking it, and releases it only while it still names its own pid.
- A lock older than an hour no longer holds even for a live pid (a
reused pid after a crash or reboot), in both the CLI and the bridge.
- docs/upgrading.md says how to bring a member that stayed behind back.

Urgent patch (ADR 0046): a crew member on a git checkout could start

…indows

The rival-write hook compared the written path with `${STATE}/update.lock`;
on Windows the code joins it with a backslash, so the hook never fired and
the run took the lock (windows.yml on 1fc045f).

📝 Walkthrough

This change adopts upstream v1.21.1 and updates the fork to 1.21.1+ys.1. It adds updater locking and duplicate-start checks, timestamped crew-notice dismissal, release-note parsing and delivery, and release-note views and actions in the update interface.

Changes: Updater and release experience

Layer / File(s) Summary
Update lock ownership and expiry
bridge/update-run.ts, bridge/update-run.test.ts, cli/update-run.ts, cli/update.ts, cli/update.test.ts
Update commands check for existing locks and live in-flight runs. In-place updates hold a lock during work, and live-PID locks expire after one hour. Tests cover lock ownership, cleanup, and expiry.
Crew updater start latch
bridge/crew/follow.ts, bridge/crew/follow.test.ts
CrewFollower refuses repeated starts for the same run and tag while its successful-start record is active. Tests cover new runs, failed starts, clock rollback, and expiration.
Crew dismissal state and ribbon
bridge/types.ts, bridge/update.ts, bridge/update.test.ts, bridge/solo-baseline.test.ts, web/src/lib/types.ts, web/src/lib/update-ribbon.ts, web/src/lib/update-ribbon.test.ts, web/src/components/update-ribbon.tsx, web/src/components/update-ribbon.test.tsx, web/src/lib/solo-baseline.test.ts
The bridge stores and reports a crew-dismissal timestamp. The ribbon uses dismissal version and timing to suppress the matching failure and reconcile local dismissal state.

Comment thread docs/adoption/v1.21.1.md Outdated
Scope database fixtures away from pure parser cases and batch fixture writes in one transaction. Preserve all tests, assertions and hook budgets. Local timing isolates durable-write amplification; Windows CI must verify the timeout correction.

- Around line 381-382: Replace the chmod-based unreadable-neighbour barrier in
the test around the opened list with a platform-neutral file-read spy or access
check that fails if either neighbour is read. Account for readers exported
through the existing ./files.ts import, including Bun.file-based reads, while
retaining the database-open assertions.

Operator-approved follow-up to the two reviewed threads:

  • Fixed: adoption-record wording in 2cfccbd. The record now separates functional integration from the subsequent 1.21.1+ys.1 publication, identifies the released version/changelog section, and distinguishes upstream history. This is a documentation-only change.
  • Deferred, not fixed: portable neighbour-read test coverage is tracked in Harden OpenClaw neighbour-read regression coverage across platforms #97. The gap predates the fixture reliability correction; no current runtime secret read was established. The issue retains unchecked acceptance criteria for portable read observation, helper-mediated reads, negative controls, isolation, and Linux/Windows validation. Resolving the review thread does not complete that work.

The documentation commit passed git diff --check, version consistency, and the normal pre-commit/pre-push hooks without bypasses. CI53 and Windows22 remain evidence for the preceding deb99a76 head, not fresh CI evidence for this documentation commit. New-head check results must be read separately.

The published v1.21.1+ys.1 release/tag/assets remain untouched. No new release, runtime/test/workflow change, merge, deployment, or worktree cleanup was performed.
