feat(engine): ship relaycast-engine as standalone binaries (no Node, npm, or native addon) - #582
Ships the self-host server (@relaycast/engine Node adapter + relaycast-engine bin) as one standalone executable per platform via bun build --compile, so relay init can run a local server with no Node, npm, compiler, or native addon. better-sqlite3 cannot build where install scripts are disabled or on Node versions without prebuilds (Node 26 fails to compile 11.10 today: v8::Object::GetPrototype removed).
Draft. Do not merge or release without a green-light. Nothing here publishes from a PR.
Approach
Driver seam, chosen at build entry.database.ts now opens connections through src/adapters/node/sqlite-driver.ts (better-sqlite3; Node behaviour unchanged) and reads migrations through migration-source.ts. standalone/build.ts swaps three modules with a Bun.build plugin: sqlite-driver → bun:sqlite facade, migration-source → SQL embedded at bundle time (macro), and bin/version → inlined version. The build fails if a swap is missed or if better-sqlite3 would be bundled. All engine logic is shared, and the entry is the same src/bin/serve.ts.
bun:sqlite facade (standalone/sqlite-driver.ts) gives bun:sqlite the better-sqlite3 surface the adapter uses, and Drizzle runs over it.
CLI: same flags and env as dist/bin/serve.js. New --version/-v prints just the version (for both the npm bin and the binary).
Behavioural differences found between bun:sqlite and better-sqlite3 (all normalized in the facade, each pinned by a test)
Area
bun:sqlite
better-sqlite3
Risk if unhandled
exec with multiple statements
Silently swallows an error from any statement that is not the last (trailing whitespace counts as a following statement)
Throws
A failing migration statement is skipped and the migration is recorded as applied
prepare with multiple statements
Silently compiles only the first
Throws RangeError
Dropped SQL
run().changes / lastInsertRowid
total_changes() delta: counts FK-cascade and trigger rows, and trigger insert rowids
The statement's own changes() / last_insert_rowid()
Wrong counts (the engine does not read them today)
get() with no row
null
undefined
Named params
Need a $/: prefix unless strict: true
No prefix
pragma(), .open, backup(), raw()
Missing
Present
Booleans / undefined bind
Accepted (1/0, NULL)
Throws
Looser only; Drizzle never binds these
BLOBs
Uint8Array
Buffer
The schema has no blob columns
User-defined SQL functions
Not supported
db.function()
Only 5 visit-counting test probes use them; skipped under Bun
Security fix needed for Bun: outbound webhook SSRF guard
Under Bun (the binary, or bun running the npm package), undici resolves to Bun's built-in shim, whose fetchignores dispatcher. The engine's connect-time DNS pinning (Agent({ connect: { lookup } })) therefore stopped applying, and a public hostname resolving to a private address would be fetched. A positive control with a loopback server confirmed the bypass. Under Bun, ssrf-fetch.ts now uses a small lookup-pinned node:https transport (pinned-https-fetch.ts; Bun honours lookup there). Node keeps undici unchanged. The regression test standalone/ssrf-guard.test.ts fails if this is reverted (checked by mutation).
CI
New .github/workflows/engine-binaries.yml:
PR / dispatch: builds all 7 targets on ubuntu (cross-compile), runs the engine suite on bun:sqlite plus the facade tests, and smoke-tests each binary on a runner that can execute it: ubuntu-latest, ubuntu-24.04-arm, Alpine containers for musl, macos-15-intel, macos-latest, windows-latest. Nothing is uploaded.
workflow_call from publish-npm.yml: a new engine-binaries job runs after Create Release succeeds (so it is skipped on dry runs), checks out the release tag, verifies the engine version matches the tag, and runs gh release upload for all binaries plus .sha256 files. Summary gets an "Engine Binaries" row.
Asset contract (matches relay#1994's install.sh): tag v<version>; relaycast-engine-<version>-<os>-<arch>[.exe] with os ∈ {linux, darwin, windows}, arch ∈ {x64, arm64}; musl as linux-musl-x64 / linux-musl-arm64; .sha256 sidecar = <hex> <filename> (sha256sum format, starts with the hex digest).

Test plan
Node (better-sqlite3, Node 22): vitest run: 134 files / 1520 tests pass (baseline before this change: 133 / 1517)
Bun (bun:sqlite, npm run test:bun): 132 files, 1491 pass, 5 skipped (UDF probes). Excluded: agentRetentionCli and compactMigrations, which spawn Node maintenance scripts that use better-sqlite3 and are not part of the binary
bun test standalone: 19 facade + SSRF-guard tests
npm run typecheck, npm run typecheck:standalone, npm run lint, npm run test:release (104/104), npm run test:engine:regression, actionlint
standalone/smoke.mjs (--version, /health, workspace, 2 agents, DM observed on the observer WebSocket stream, recipient inbox, SIGTERM + restart on the same DB) passes for linux-x64 natively and in node:22-bullseye; for linux-arm64 and linux-musl-arm64 under QEMU; and for linux-musl-x64 in Alpine. The same smoke passes against the Node bin.
Runs with no Node at all (debian:bookworm-slim, bare Alpine + libstdc++)
npm run e2e -- http://127.0.0.1:<port> --ci against the linux-x64 binary: 90 steps pass, then it aborts at "Actions › Connect handler + caller WebSockets" with 401. The Node bin gives an identical result. Cause: scripts/e2e.ts opens /v1/ws with agent tokens, which the engine now rejects by design ("Agent realtime WebSockets have moved to node transport"). That is pre-existing drift in the e2e script, not part of this change
macOS and Windows smoke: first run will be this PR's CI (binaries carry ad-hoc Mach-O signatures from the cross-compile)
Indicative perf (linux-x64, small rate-limited sample): the binary starts in about 250 ms vs 700-950 ms for the Node bin, RSS is about 130 MB vs 140-186 MB, and request latency is comparable to about 10-30% slower.
Not done / follow-ups
macOS: no Developer ID signing or notarization (the binaries are ad-hoc signed, so they run when fetched via curl; browser downloads need xattr -d com.apple.quarantine).
Windows: no Authenticode signing (SmartScreen prompt on browser download).
musl: works, but Bun's musl builds dynamically link libstdc++ (apk add libstdc++). Documented.
Backfill: v11.0.0 has no assets and cannot get them from this workflow, because the tag predates this code. The first release cut after this merges will carry them, and relay's pinned version must move to it.
Bun's macOS build uses the system SQLite (Linux and Windows embed 3.53). The migrations need SQLite ≥ 3.38 (unixepoch, FTS5), which macOS 13+ provides; the CI smoke on macOS will confirm.
The engine adds standalone Bun-compiled binaries for seven targets, a Bun SQLite compatibility layer, embedded migrations, and a Bun-specific HTTPS webhook transport. CI builds and tests the binaries, smoke-tests each target, and uploads assets to releases.
The Node database adapter now uses SQLite driver and migration-source interfaces. The Bun facade adapts bun:sqlite to those interfaces and embeds migration data. Tests cover driver behavior, database integration, and Bun-specific test skips.
Standalone build and CLI packages/engine/standalone/build.ts, packages/engine/standalone/version.ts, packages/engine/src/bin/{serve,version}.ts, packages/engine/standalone/tsconfig.json, packages/engine/package.json, .gitignore
The build script compiles binaries for seven targets, replaces the SQLite, migration-source, and version modules, and writes SHA-256 files. The CLI supports -v and --version. Package scripts and TypeScript settings support building and checking standalone sources.
Webhook transport and DNS validation packages/engine/src/adapters/node/{pinned-https-fetch,ssrf-fetch}.ts, packages/engine/src/adapters/node/__tests__/pinned-https-fetch.test.ts, packages/engine/standalone/ssrf-guard.test.ts
Bun uses a lookup-pinned node:https fetch implementation; other runtimes use Undici. DNS validation rejects errors, empty answers, and non-global addresses. Tests cover transport behavior and rejection of loopback destinations.
CI builds and checksums binaries, runs tests and typechecks, smoke-tests seven targets, and uploads release assets. The npm publishing workflow invokes the binary workflow. Documentation and changelogs describe platforms, checksums, usage, and runtime requirements.
Receivers that return compressed JSON acknowledgements can have valid deliveries attempted again. Fix response decoding before merging, or explicitly accept this bounded risk.

Build the self-host server with `bun build --compile` into one executable
per platform (linux glibc/musl x64/arm64, darwin x64/arm64, windows x64),
so `relay init` can run a local engine with no Node, npm, compiler, or
native addon.
- SQLite driver seam: the Node adapter opens connections through
`sqlite-driver.ts` (better-sqlite3, unchanged on Node). The standalone
build swaps in a bun:sqlite facade, plus embedded migrations and an
inlined version, via a Bun.build plugin; all engine logic is shared.
- The facade normalizes bun:sqlite differences that change behaviour:
exec swallowing errors from non-final statements, prepare silently
dropping a multi-statement tail, get() returning null, and run()
counting FK/trigger rows in `changes`.
- Under Bun, undici's dispatcher is ignored, which disabled the outbound
webhook DNS pinning. Use a lookup-pinned node:https transport there.
- `relaycast-engine --version` prints the engine version.
- CI: engine-binaries.yml builds every target, runs the engine suite on
bun:sqlite, smoke-tests each binary natively, and (when called from
publish-npm after Create Release) attaches the binaries and .sha256
files to the release.

`req.arrayBuffer()` completes and before creating the client, so cancellation
during buffering prevents the webhook from being sent. Also pass the signal to
`httpsRequest` to cover the request lifecycle.
- Line 59: Handle `Response` construction failures in the HTTPS response
callback by catching the error, closing the response, and rejecting the fetch
Promise so invalid statuses such as 600 do not escape the callback. Keep
successful `Response` construction and resolution unchanged.
Review comments at @packages/engine/standalone/sqlite-driver.ts:
- Around line 218-223: Update BunSqliteDatabase to finalize every statement it
creates: finalize the statement in pragma() immediately after retrieving its
rows, and track statements created by prepare() so close() finalizes and clears
them before closing the native database. Preserve the existing pragma return
behavior and make close() safe when called more than once.

- Reject the fetch instead of throwing from the response callback when a
receiver answers with a status Response cannot represent (e.g. 600).
- Recheck the abort signal after buffering the request body so an abort
during buffering never sends the webhook.
- Finalize pragma statements immediately and every prepared statement on
close(), matching better-sqlite3, so closed connections do not linger
until GC.
