Fixes #57.

hermes tinyfish setup crashed on Windows: _hermes() decoded child output with the locale encoding (cp1252), and Hermes prints UTF-8 glyphs (🔍 → byte 0x8d).

Change Why
_hermes() decodes with encoding="utf-8", errors="replace" every Hermes subcommand routes through it; a stray byte can no longer kill the reader thread
e2e runs on windows-latest too Linux-only e2e can't see locale-encoding bugs
e2e reads TINYFISH_API_KEY from AWS via the repo's OIDC role the repo never had the secret, so every live check (incl. tinyfish setup) was skipped, even on main
timeout-minutes: 15, install log streamed a hung Windows install ran silently until cancelled
*.sh text eol=lf Windows checkouts would otherwise hand bash CRLF scripts

Verified in CI: before the fix commit the Windows e2e failed with the exact traceback from #57 (byte 0x8d in position 49, then TypeError at setup_cli.py:582); with it, setup, live doctor and search + extract pass on both OSes.

🤖 Generated with Claude Code

Windows decodes subprocess output as cp1252, which crashes `hermes tinyfish setup`; the Linux-only e2e never saw it.

📝 Walkthrough

The e2e workflow now runs on Ubuntu and Windows with a non-fail-fast matrix. It selects Bash and configures the virtual environment’s Python path for each runner. The e2e script adjusts paths when cygpath is available and prefixes REPO_ROOT when it is not absolute. It streams installation output to stderr while capturing it. A Git attributes rule enforces LF endings for shell scripts.

Explanation

Issue #57 requires hermes tinyfish setup to complete on Windows. The whole-PR diff changes only CI, shell-script path handling, log streaming, and .gitattributes; it contains no change to _hermes() or _toolset_disabled(). The added Windows e2e job exercises the affected path, but it does not fix the reported UTF-8 decode failure or its stdout=None cascade. No regression test verifies the decoder behavior.

Resolution

Update _hermes() to decode child output as UTF-8 with replacement errors, and make _toolset_disabled() tolerate a missing stdout value. Add a focused regression test for the Windows-style decode failure, then keep the Windows e2e coverage.

Windows decoded `hermes tools list` as cp1252, killing the reader thread on Hermes' UTF-8 glyphs and leaving stdout None.
